Lean tool - Flexible workforce (Shojinka)

Shojinka - often translated as "flexible workforce" - is the ability to adjust the number of workers on a line to match demand, and to move them where they are most needed.

Instead of each operator being locked to a single station, workers are cross-trained so they can step in and help wherever a bottleneck appears.

It is one of the pillars of the Toyota Production System, alongside Just-in-Time and Jidoka, and works hand-in-hand with workload balancing.

In the game:

With the Shojinka improvement, a player can leave their own station to go and help a neighbouring one. When stations are physically located next to each-other, you can see the previous and next stations on the left and right of your workshop, and move into them to process their operations when they fall behind.

Once inside a neighbouring station, you can process its products just as you would your own, then return to your own station when the flow is back under control.


This is especially useful when one station is the bottleneck: rather than redesigning the line, the team can dynamically shift hands to where the work piles up.

  • Bottlenecks cleared faster as players help where the work accumulates,
  • Less idle time for players whose station is momentarily quiet,
  • Smoother, more continuous flow across the whole line,
  • A more resilient team that can absorb demand and mix variation
